The quick answer

Beat softened butter with powdered sugar, vanilla, and enough milk to reach a spreadable icing. It gives you the classic glossy cinnamon roll finish without any cream cheese tang, in about five minutes.

Not everyone keeps cream cheese on hand, and not everyone wants that tang. This icing is the answer: softened butter, powdered sugar, a splash of milk, and vanilla whipped into a smooth, glossy spread that drapes over warm rolls just like the bakery version. It leans sweet and buttery rather than tangy, sets with a soft sheen, and comes together in one bowl. A dairy-free version is just as easy — swap in plant milk and vegan butter and no one will guess.

Ingredients

  • unsalted butter, softened0.25 cup (57 g)
  • powdered sugar1.5 cup (180 g)
  • milk2 tbsp (30 g)
  • vanilla extract1 tsp
  • fine saltpinch

Instructions

  1. 1Beat the softened butter on its own until creamy and pale, about a minute.
  2. 2Add the powdered sugar, vanilla, and a pinch of salt. Beat on low to combine so the sugar doesn't fly out of the bowl.
  3. 3Pour in the milk and beat on medium until the icing is smooth, glossy, and spreadable, adding a splash more milk if it's stiff.
  4. 4Spread over warm rolls; for a dairy-free batch, use vegan butter and plant milk — the method and result are the same.

Apply, adjust & store

Best applied when
rolls are warm but not hot, so the icing softens and glazes the tops
Storage
Keeps in an airtight container in the fridge up to 5 days. Return to room temperature and re-whip to restore its spreadable texture.
Consistency adjustments
For a pourable glaze, add milk a teaspoon at a time until it ribbons off the spoon. For a thicker, pipeable icing, beat in more powdered sugar a tablespoon at a time.

Food safety: this frosting contains dairy. Refrigerate leftover frosting, and refrigerate frosted rolls after a couple of hours at room temperature. Bring back to room temperature before serving.
